Build a compelling case for agent-led growth investment using Lightsage data. This playbook walks you through creating an executive-ready report that proves the value of AI visibility and justifies continued investment.
This playbook assumes you have an established Lightsage implementation. If you are just getting started, complete the Agent Analytics Setup playbook first.
Start by pulling your Recommendation Score history from Lightsage. Navigate to the Overview dashboard and set your date range to cover your full implementation period, ideally starting from your first month of tracking. Export the Recommendation Score trend chart data to CSV by clicking the export icon in the chart header.
Your visibility trend is the foundation of your ROI story. It shows the progression from baseline to current state and helps executives understand the trajectory of improvement. Look for inflection points that correlate with specific initiatives, such as documentation updates, llms.txt implementation, or content optimization sprints.
Next, export your Visibility Score data from the competitive analysis section. This provides context for your visibility improvements by showing how you compare to competitors. Executives respond well to market position framing, so calculate the gap closed with your primary competitor and highlight any categories where you now lead.
If you have visibility data from before your optimization efforts began, include that as your true baseline. If not, use your first month of tracking and note that improvements reflect changes since active measurement began.
Agent Analytics provides the traffic data that connects AI visibility to actual website visitors. Navigate to the Agent Analytics dashboard and export your traffic summary for the reporting period. Focus on three key datasets: total agent visits, breakdown by agent type (Claude Code, Cursor, Codex, etc.), and conversion events.
The agent traffic breakdown matters because different agents represent different user intents and conversion potentials. Claude Code and Cursor users are often evaluating tools for active development projects, while Codex usage often indicates enterprise evaluation. Segment your conversion rates by agent type to identify which channels deliver the highest-quality leads.
Pull conversion data at multiple funnel stages if available: page views to signup, signup to activation, and activation to paid conversion. This full-funnel view helps executives understand not just that AI agents drive traffic, but that this traffic converts through the pipeline. Compare these rates to your organic and paid acquisition channels to demonstrate relative channel quality.
This is the section that matters most to executives. You need to connect your agent traffic data to actual revenue. Start by exporting your list of agent-attributed signups from Lightsage, then match these against your CRM to identify which accounts have entered your sales pipeline or converted to paying customers.
Use an influenced attribution model rather than claiming full credit for every deal. If a prospect had any agent-sourced touchpoint before converting, count that deal as agent-influenced. Sum the total pipeline value (open opportunities) and closed-won revenue for agent-influenced accounts. Present both numbers: influenced pipeline shows future potential, closed revenue shows realized value.
Calculate your ROI by comparing the agent-influenced revenue against your Lightsage investment and any additional costs for content optimization or technical implementation. Present this as a multiple: for every dollar invested, X dollars of influenced revenue were generated. Be conservative in your attribution to maintain credibility. A modest but defensible number is more valuable than an inflated claim that invites scrutiny.
Basic ROI: (Agent-Influenced Revenue - Total Investment) / Total Investment
Revenue Multiple: Agent-Influenced Revenue / Total Investment
Cost per Agent-Sourced Lead: Total Investment / Number of Agent-Attributed Signups
Visual evidence is powerful for executive audiences. Create a before/after comparison that shows the tangible improvement in how AI agents respond to queries about your product category. Use the Lightsage prompt archive to find examples where your product is now recommended but was not previously, or where your position has improved relative to competitors.
Take screenshots of actual AI responses from different time periods. Show a query from before your optimization efforts where competitors dominated the response, alongside a recent response to the same query where your product is prominently featured. Annotate these screenshots to highlight the specific improvements, such as mentions of your product name, links to your documentation, or code snippets using your API.
Build a comparison table that summarizes key metrics at baseline versus current state. Include Recommendation Score, Visibility Score in key categories, agent traffic volume, and conversion metrics. Calculate the percentage improvement for each metric and highlight the most impressive gains. This table becomes a quick-reference summary that executives can share with their stakeholders.
| Metric | Baseline | Current | Change |
|---|---|---|---|
| Recommendation Score | [X] | [Y] | [+Z%] |
| Visibility Score | [X] | [Y] | [+Z%] |
| Monthly Agent Visits | [X] | [Y] | [+Z%] |
| Agent Conversion Rate | [X] | [Y] | [+Z%] |
Assemble your data into a presentation designed for executive attention spans. Lead with the business outcome: pipeline influenced and revenue attributed. Use one slide for your headline ROI metric with large typography that can be understood in seconds. Follow with the supporting data, but structure it so the key message is clear even if the audience only sees the first three slides.
Structure your presentation around the narrative of opportunity and execution. Start by framing the market shift: AI agents are becoming the primary discovery channel for developers, and this represents both a threat (competitors gaining visibility) and an opportunity (capturing a new acquisition channel). Then show how your organization responded with Lightsage implementation and optimization efforts, and the results those efforts produced.
End with a clear recommendation and ask. Whether you are requesting continued investment, additional budget for expanded coverage, or resources for a specific initiative, make the request explicit and tie it to projected returns. Use the data you have collected to model expected outcomes: if current growth rates continue, project the pipeline influence over the next quarter or year. Give executives a reason to say yes by making the decision feel low-risk and high-return.
Use this structure to organize your executive report. Each section should be concise enough to fit on one slide, with supporting detail available in an appendix.
One-page overview with key metrics, ROI calculation, and recommendation
Month-over-month Recommendation Score changes with Visibility Score comparison
Volume, sources, and conversion rates from AI coding agent visitors
Deals influenced by agent-sourced leads with revenue attribution
How you compare to competitors in AI recommendations and citations
Next steps, budget request, and projected returns
These are the metrics that resonate most with executive audiences. Include all of them if possible, but prioritize pipeline-related metrics if you need to simplify.
Your overall AI discoverability rating (0-100)
Why it matters: Shows leadership how findable you are when AI agents recommend solutions
Percentage of relevant AI mentions that include your brand
Why it matters: Demonstrates market position relative to competitors in AI recommendations
Monthly visits from AI coding agents to your docs
Why it matters: Proves AI agents are actively sending developers to your product
Percentage of agent visits that convert to accounts
Why it matters: Shows the quality and intent of AI-sourced traffic
Revenue in deals where buyer had agent-sourced touchpoint
Why it matters: Directly ties AI visibility to revenue for ROI calculation
Investment divided by agent-attributed signups
Why it matters: Enables comparison to other acquisition channels
How you present the data matters as much as the data itself. Follow these guidelines to maximize impact with executive audiences.
Start with pipeline influenced and revenue attribution, not visibility metrics. Executives care about dollars first, leading indicators second.
Frame improvements relative to competitors. A 15-point Recommendation Score increase means more when you show it closed a 20-point gap with your main competitor.
Visual evidence is powerful. Show actual AI responses mentioning your product now vs. competitors-only responses from before.
Compare agent traffic to Google organic traffic. Compare agent conversion rates to paid acquisition. This helps executives contextualize new data.
Multi-touch attribution is complex. Present influenced pipeline as a range and explain your methodology. Credibility matters more than inflated numbers.
Dont just report results. Request continued investment, expanded coverage, or additional resources with a clear expected return.
Our team can help you identify the right metrics, structure your presentation, and build a compelling case for continued investment in agent-led growth.
